How to use this template: Use this interview process audit checklist to diagnose bottlenecks in your own hiring engine. Identify why pipelines are stalling and build a data-backed case for change to present to your leadership team.
The Non-Negotiable Toolkit
A high-performing hiring engine requires the right infrastructure. Before auditing the behaviour, ensure the following tools and documents are built, approved, and actively utilised:
- A Configured ATS: (e.g., Greenhouse, Lever) with clean, linear stages and automated pipeline reporting. Do not rely on spreadsheets for pipeline management.
- The Master Intake Document: A standardised kickoff template capturing the business justification, core competencies, compensation bands, and target market map.
- Structured Scorecards: Stage-specific rubrics tied directly to the core competencies outlined in the intake.
- The Candidate Pitch Deck: A 3-to-5 slide document outlining the Employer Value Proposition (EVP), team structure, and strategic vision for the role, used to engage passive talent.
Phase 1: Intake & Alignment (The Foundation)
A broken process always starts with a bad kickoff. If the Hiring Manager and TA are misaligned, the entire search will fail.
- The Intake Mandate: Is there a mandatory, documented intake meeting before any role goes live on the Applicant Tracking System (ATS)?
- Compensation Reality: Are the salary bands clearly defined, approved by Finance, and actively benchmarked against the current market?
- Requirement Calibration: Has the Hiring Manager explicitly separated the “Must-Haves” from the “Nice-to-Haves”?
- The EVP / The Sell: Can the Hiring Manager articulate exactly why a top-tier passive candidate should leave their current job for this role?
The TA.guru Stance (No Intake, No Search): Do not open a requisition based on a quick Slack message or a forwarded JD. If the Hiring Manager does not have 30 minutes to align on the intake, they do not have the time to hire. Own the process and push back.
Phase 2: The Interview Loop & Assessment (The Funnel)
Top talent will not tolerate a chaotic, seven-round interview process. The loop must be rigorous but fast.
- Stage Limit: Is the interview loop capped at a maximum of 4 rounds (including the initial TA screen)?
- Stage Purpose: Does every single interview round have a clearly defined, unique purpose? Ensure no two interviewers are asking the exact same behavioural questions.
- Structured Scorecards: Is there a standardised rubric or scorecard for every stage, forcing interviewers to grade on evidence?
- The Applied Challenge: If there is a take-home task or presentation, is it respectful of the candidate’s time (under 3 hours to complete) and directly relevant to the day-to-day job?
The TA.guru Stance (Kill “Culture Fit”): “Culture fit” is a breeding ground for unconscious bias. If an interviewer rejects a candidate, they must cite specific, competency-based evidence from the scorecard. If it isn’t on the scorecard, it cannot be used as a reason to reject.
Phase 3: Operations & Candidate Experience (The Machine)
A leaky funnel destroys employer brand. Speed and communication are your biggest competitive advantages.
- ATS Hygiene: Is the ATS accurately mapping the current process? Are stages clean, and is old candidate data archived properly?
- Time-in-Stage: What is the average time a candidate sits in each stage? Flag any stage where candidates sit for more than 3 business days without an update.
- Feedback SLA: Is there an enforced Service Level Agreement (SLA) requiring interviewers to submit their scorecard within 24 hours of the interview?
- Rejection Protocols: Are automated rejection templates set up for top-of-funnel applicants? Do final-round candidates receive a live phone call for feedback?
The TA.guru Stance (Time Kills All Deals): A 24-hour feedback SLA is a mandatory behavioural standard, not a loose guideline. If a Hiring Manager habitually fails to submit feedback on time, pause their active searches until they clear their backlog.
Phase 4: Closing & The Offer (The Finish Line)
If you are losing candidates at the offer stage, the pre-closing strategy is failing.
- The Pre-Close: Does the Talent Partner actively pre-close the candidate on compensation, notice period, and competing offers during the initial screen and the penultimate round?
- Offer Approval Speed: Once a verbal “Yes” is given by the hiring panel, how long does it take for the official contract to be generated and approved? Target under 24 hours.
- Decline Analysis: Is there a system for tracking why candidates decline offers (e.g., compensation, remote flexibility, counter-offers) to adjust future searches?
The TA.guru Stance (Eliminate the Surprise): Surprises at the offer stage are a failure of the recruiter, not the candidate. You should know exactly what the candidate will accept before you ever generate the official paperwork.
The Output: The Audit Review Readout
Once you complete this checklist, treat it as a consulting deliverable. Schedule a 30-minute “Process Audit Readout” with the VP of People or the Hiring Manager and present your findings using the following structure:
- The Good: Highlight two things the internal team is already doing well to build trust and acknowledge their current efforts.
- The Bottlenecks (Watch-Outs): Highlight the critical leaks in the funnel causing the business to lose talent or waste time. Be blunt with the data.
- The Action Plan: Propose the exact playbooks, SLA changes, or documentation requirements you will execute to fix the engine and streamline the hiring process. Establish clear accountability for these changes.
